Pressure to “do AI” is real. The usual response is a big program: platforms, committees, decks. Months later, people still can't point to a Monday morning win.

A practical path flips the order:

  1. Hear where you are — what's been tried, what's been sold, what's on fire.
  2. Pick a small win — one pattern of work where AI drafts, summarizes, or finds — and a human still decides.
  3. Build fluency — so your people can repeat it without waiting on a vendor or a hero.
  4. Only then widen — more use cases, tighter guardrails, deeper structure if the first wins hold.
